From On-Premise to Azure: A 45% Cost-Cutting Playbook
How we migrated a full enterprise estate to Azure with Kubernetes orchestration and cut infrastructure spend nearly in half — without a single minute of downtime.
Cloud migrations fail financially for one reason: lift-and-shift without re-architecture. Moving a VM running at 8% utilisation to the cloud just gives you an expensive VM running at 8% utilisation. Our playbook starts with a ruthless assessment — every workload is classified as rehost, replatform, refactor or retire.
Roughly a third of the estate in a typical enterprise can simply be retired or consolidated. Another third moves cleanly to managed services — Azure SQL, Service Bus, Blob Storage — where the operational overhead disappears with the hardware. Only the genuinely stateful, latency-sensitive core earns a refactor.
Kubernetes is where the compounding savings live. Bin-packing workloads onto right-sized node pools, autoscaling against real demand curves, and enforcing resource quotas per namespace routinely recovers 30–40% of compute spend on its own. Add reserved instances for the predictable baseline and spot capacity for batch work, and the curve bends fast.
The last step is FinOps discipline: tagging everything, reviewing spend weekly with engineering leads, and treating cost as a first-class metric alongside latency and error rate. Migration is a project; cost efficiency is a habit.
